AI-first company: what it is and how to build one

Also in: Spanish

An AI-first company is one that, whenever it designs or reviews a process, first asks which part AI agents can do using the company's own rules and which part a person has to do. You build one in phases: a diagnosis, implementation one process at a time with human oversight, and ongoing support measured against a baseline.

This article is part of the Legathum AI-First Hybridisation Method.

In short

  • AI-first is an order of questions: first what the agent does, then what the person does and why.
  • An AI-first company has its judgement written down, checkpoints with named owners and a trail for every decision.
  • An AI-first transformation does not happen in one go: you hybridise a process, measure it and move on to the next.
  • Governance (the EU AI Act, the GDPR and, in Spain, employment law) is part of the design from day one.

What an AI-first company is

An AI-first company is one that works with AI agents in every area, using its own rules, with people overseeing whatever is critical. AI-first describes the order in which each process is thought through: first, which part can an agent do with the company's criteria; then, which part needs a person, and why.

Size and sector have nothing to do with it. A small services firm can be AI-first, and a large company with plenty of AI subscriptions may not be, if everyone uses the tools in their own way and nobody knows which criteria they answer by.

The way to get there is company hybridisation with AI: process by process, area by area. The AI-first company is what that work produces once it reaches the whole organisation.

An AI-first company or a company that uses AI

The difference is not how much AI is used but how the work is organised around it. These are the differences you would notice walking into each kind of company:

The five building blocks of an AI-first company

A company is AI-first when these five blocks are working at the same time:

  1. Redesigned processes: each one says what the agent does, what the person does and where the review happens.
  2. Written judgement: the company's rules in a Book of Criteria, in plain language, with versions and human review.
  3. Knowledge in one place: the Master Brain, so that agents work with what the company knows rather than what the model assumes.
  4. Named oversight: every checkpoint has a responsible person with the training and authority to correct the agent.
  5. Measurement and trail: a baseline before you start, the same measure afterwards and a record of each decision.

If one block is missing, the company uses AI but is not yet AI-first. The one most often skipped is the fourth: asking someone to supervise without the time or the authority to correct is not oversight.

What changes day to day in each area

What changes is how the work is shared. These examples show how it typically looks; the figures in each case come from each company's own baseline, not from an average.

  • Sales: the agent finds companies that match your ideal client, drafts the first message and tells you when they reply. A person reviews every message before it is sent and runs the meeting. This is how the Legathum platform works, and email is never sent cold.
  • Customer service: the agent sorts each request and drafts the reply using the company's rules. A person approves whatever the rules do not cover.
  • Finance and admin: the agent files incoming invoices and prepares drafts. A person confirms them before they count.
  • People: the platform provides data on profiles and on how each group works. Decisions about each person (hiring, promotion, a change of role) are always taken by a person in the company.
  • Management: the agent prepares the reports and flags anything out of line. A person decides what to do.

There is one more case: people whose judgement is the product, such as a consultant selling a method. There, an AI-first company can carry that judgement into a professional digital twin, which talks to clients as an AI virtual clone and says it is an AI from its first words.

How to build an AI-first company

You build it in phases, and every phase leaves documents that stay with the company. In Legathum's method there are three phases: diagnosis, implementation and ongoing support. Within them, the work follows seven stages:

  1. Qualify: choose the process where hybridisation makes sense and has an owner.
  2. Discover in the field: see how the work is really done, not how the manual says, and measure the baseline.
  3. Capture the criterion: write down the company's rules with the people who apply them today.
  4. Prototype in a day: a first agent working, with an explicit decision to continue or stop.
  5. Build with evals: test cases the agent has to pass before it goes into production.
  6. Deploy and adopt: the agent joins the daily work, and you measure whether the team uses it.
  7. Hand over: the company keeps the documentation and knows how to run what was built.

Between stages there are approval points signed by the company itself: nobody moves to the next stage without the process owner's sign-off. During implementation, the first result in production arrives within 2 days, measured against the baseline. The whole method is set out in the Legathum AI-First Hybridisation Method.

Common mistakes in an AI-first transformation

Almost all of them come from skipping one of the five blocks:

  • Starting with the tool and looking for a problem for it afterwards.
  • Automating a process nobody has measured, so there is no way to tell whether it has helped.
  • Hiding the rules inside an agent's instructions, where the company cannot review them.
  • Hybridising ten processes at once instead of one done properly and measured.
  • Treating the EU AI Act as paperwork for the end, when it shapes the design at the start.

What the law asks of an AI-first company

An AI-first company runs many AI systems, so the obligations on deployers apply to it. These are the ones that most affect the design:

  • AI literacy (Article 4 of the EU AI Act): take measures so that staff know how to work with the systems they use. The consolidated text does not require a specific standard to be guaranteed for each individual.
  • Transparency (Article 50): anyone interacting with an AI system must be told so, from 2 August 2026.
  • High risk (Article 26 and Annex III): if an agent is involved in hiring or in decisions about employment relationships, oversight must sit with people who have the competence, training and authority. This applies from 2 December 2027.
  • Data protection: under the GDPR, a data protection impact assessment is needed before processing that uses new technologies and is likely to result in a high risk to people. In the UK, the ICO's guidance on AI and data protection covers the same ground under the UK GDPR.
  • Employee representatives in Spain (Article 64.4.d of the Workers' Statute): the works council has the right to know the rules behind algorithms that affect working conditions.

None of these obligations holds back a well-run AI-first transformation. All of them are easier to meet when the judgement is written down and every decision leaves a trail.

Frequently asked questions

What does AI-first mean?

It means that, when you think through a process, the first question is which part an AI agent can do using the company's rules, and the second is which part needs a person. It is an order of design, not a software brand.

How is an AI-first transformation different from digital transformation?

Digital transformation moved processes from paper to systems. An AI-first transformation shares the work in those processes between agents and people, with written rules, oversight and a trail for every decision.

Can a small business be an AI-first company?

Yes. What it needs is written judgement, processes with owners and a baseline, not a large technical team.

How long does an AI-first transformation take?

It happens one process at a time. With Legathum's method, the first result in production arrives within 2 days of implementation starting; the rest of the company changes cycle by cycle, one new process at a time.

What happens to people in an AI-first company?

They leave the repetitive work behind and keep what needs judgement: approving, negotiating, deciding about people and answering for the result. That takes training, which Article 4 of the EU AI Act also asks for.
